Three models. (1) Fixed-fee for well-scoped engagements like audits, MVPs, or specific builds. (2) Time-and-materials for exploratory work, fractional CTO engagements, and platform partnerships. (3) Equity + cash for the right early-stage founders. We'll be transparent about which model fits and why. Engagement minimums start at $25K for strategy sprints and $75K for proof-of-concept work.

Most engagements kick off within 2–3 weeks of signed contract. We hold a small bench for rush work — accessibility audits under FDA pressure, security incidents, board-driven deadlines. If you're facing a true emergency, mention it in the form and we'll prioritize. The fastest we've ever started: 48 hours, for a hospital ransomware recovery.

Yes — and we have a mutual NDA we can sign in under 24 hours. For regulated industries, we also have pre-cleared templates for HIPAA BAAs, DPAs, MSA redlines, and the standard Fortune 500 procurement stack. We've closed deals with Mass General Brigham, the State of Massachusetts, and three of the top ten US banks — we know the paperwork.

No pitch deck. The first 5 minutes are about your context — what you're building, what's blocking, what success looks like. The next 20 are working: a RunWhatMatters principal will sketch an architecture on screen, name the two or three things to do first, and flag the things to avoid. Last 5 minutes: if it makes sense, we outline a 2-week discovery to turn the sketch into a real plan. If it doesn't make sense to work together, we'll say so and point you to someone who can help.

Yes — about 60% of our work is embedded alongside internal teams. We'll match your stack, follow your conventions, and use your CI/CD. The handoff at the end of an engagement is the most important deliverable: pair-programming sessions, recorded walkthroughs, and architecture deep-dives so your team owns the system, not us.

Yes — AI is one of our seven disciplines. We build LLM applications (RAG, copilots, agents), computer vision, predictive ML, and the MLOps infrastructure to keep models accurate in production. We work model-agnostically (OpenAI, Anthropic, open-source) and ship with the EU AI Act governance your legal team can defend.

Almost always. We hire senior-only — engineers, designers, and strategists with 8+ years of shipped work. We don't do junior programs. All 48 of us work out of our Boston studio, with a small remote contingent across the U.S. Northeast. We're timezone-aligned with MIT, Harvard, Mass General, and the Fed — which matters more than people think when you're working on healthcare, fintech, and government systems.

Too small: we'll tell you honestly and suggest a faster path. Sometimes the right answer is a $15K strategy sprint, not a $250K build. Too big: we'll scope a first 90-day wave that proves the model, then decide if we scale. We've never walked away from a real problem because of size.
